The Water-Damaged Ceiling: Seven Steps in the Only Order That Works, and Why Step One Is Never the Drywall

The brown ring on the hall ceiling under the bathroom is the most common drywall call there is, and the most common way it goes wrong is that somebody patches and paints it in week one and the ring comes back in week three, because the tub drain was still dripping. Water damage is a plumbing problem, then a drying problem, then a mould question, and only then a drywall repair. Here is the sequence, what each step costs, and the two things to check before anybody touches the ceiling: whether it is still wet, and whether it was textured before 1990.

The seven steps

  1. Find and stop the water. A tub drain, a toilet seal, a shower pan, a fitting, the roof, an ice dam, a window. Run every fixture above the stain and watch; if nothing, it is the roof or the window and it only leaks in rain or thaw. Fix it first. A ceiling patched under an active leak is money in the dumpster.
  2. Open it. Cut a hole in the wet area, even if you hope to save the board, so the cavity can dry and you can see the joists, the insulation and the pipe. Wet insulation comes out; it will not dry in place.
  3. Dry it. Fans and a dehumidifier for several days; a moisture meter on the joists and the surrounding board. Below 15% on wood, and the board reading the same as a dry wall across the room. Mould starts growing in wet materials within 48 hours, which is why step 2 is urgent and step 4 waits.
  4. Decide what comes out. Board that sagged, stayed wet more than a couple of days, feels soft, or has mould on the back comes out, to the next joist beyond the damage. Board that was damp briefly, dried fast, is firm and flat, and only has a stain, can stay. When in doubt, out; the board is $20.
  5. Block the stain. On board that stays, a shellac or oil stain-blocking primer (BIN, Cover Stain, KILZ Original) over the stain. Latex paint over a water stain bleeds through in a month. Every time.
  6. Replace and finish. New board on backing or the joists, taped, three coats, feathered wide because ceilings are lit from the side. Level 5 the patch if the ceiling is Level 5. Ceilings.
  7. Paint corner to corner. A ceiling patch painted only where the patch is shows as a square under the light. The whole ceiling, two coats of flat.

What it costs

ItemOntario, before HSTNotes
Plumber to find and fix a drain or seal leak$250 to $600More for a shower pan, which is a tile job.
Drying equipment, 3 to 5 days$150 to $400 rental, or a restoration company at $800 and upA restoration company is the right call for a flood; for a drip, a fan and a dehumidifier.
Ceiling section cut out and replaced, finished, primed$900 minimum; about $14 per sq ftA 4 x 4 ft section is about $900; a whole 12 x 12 ceiling about $2,000.
Insulation replaced$100 to $300Batt or blown, over the repaired area.
Stain-block and repaint the ceiling$400 to $700Flat white, corner to corner.
Asbestos test if the ceiling is textured and pre-1990$150Before the cut. Why.
Mould remediation if it got away$1,500 and upOver about 10 sq ft of visible mould, or anyone in the house with breathing trouble, it is a remediation contractor, not a handyman.

A simple drip repair, dried in time, is $1,500 to $2,500 all in. A burst pipe that ran for a weekend is an insurance claim, and sudden water damage is usually covered; a leak that dripped for a year usually is not. Call the insurer before the restoration company, and photograph everything.

Where homeowners go wrong

  1. Painting over the stain. It bleeds through. Shellac primer or it comes back.
  2. Leaving the board up to see if it dries. It dries from the room side and stays wet against the joist, and the mould grows where you cannot see it. Open it.
  3. Trusting a dry-looking surface. A $30 moisture meter tells the truth. Buy one.
  4. Cutting into a textured 1980 ceiling without a test. Covered on the asbestos page. The test is $150.
  5. Hiring the drywall guy first. Plumber, then drying, then drywall. He will tell you the same if he is honest.

Questions people ask

Does water-damaged drywall need to be replaced?

If it sagged, stayed wet more than a couple of days, feels soft, or has mould on the back, yes. If it was damp briefly, dried quickly, and is firm and flat with only a stain, it can stay, with a shellac stain-blocker before paint.

How much does it cost to fix a water-damaged ceiling?

$900 to $2,000 for the drywall section replaced and finished in Ontario in 2026, plus the plumber, the drying and $400 to $700 to repaint the ceiling. $1,500 to $2,500 all in for a simple leak caught early.

Can I just paint over a water stain on the ceiling?

Only after the leak is fixed and the board is dry and sound, and only with a shellac or oil stain-blocking primer first. Latex paint alone lets the stain bleed back.

How long does wet drywall take to dry?

Opened up with fans and a dehumidifier, three to five days to meter dry. Closed, it may never fully dry against the framing, which is why you open it.

Price the repair

The repair calculator prices the ceiling section by the square foot with the minimum, adds the repaint, and asks the age of the house. The leak or condensation page helps when the stain is under a window instead of a bathroom.
